Monday Morning: Where to Start

The practical playbook for organisations ready to move from AI adoption to AI capability. Five concrete steps - starting this week - to build the structured systems that separate the 5% from the 95%.

From Framework to Action

You have read the diagnosis: 95% of organisations seeing zero return on AI investment, not because the technology fails but because the human systems around it were never built (Paper 1). You have seen the framework: four disciplines - Agency, Architecture, Governance, Scaling - that separate the 5% from everyone else (Paper 2).

Now the question that matters: what do you actually do on Monday morning?

This paper is not theory. It is a sequence of actions, designed to be started this week, by a team of any size, in any industry. The only prerequisite is the willingness to stop treating AI as a software problem and start treating it as a capability problem.


Step 1: Find Out Where You Stand

Before you build anything, you need to know where you are. Not where you think you are - where you actually are. Most leaders are surprised by what they find.

The Three-Minute Self-Assessment

Answer these questions honestly. They are designed to reveal your organisation’s real position on the maturity scale, not your aspirational one.

Question 1: When your team uses AI to draft something important, what happens next?

  • (a) It gets sent with minor formatting edits. You are at Level 1-2.
  • (b) Someone reviews it against the specific client or project requirements before it goes out. You are at Level 3.
  • (c) It was generated inside a structured system that already embedded those requirements, and a secondary check flagged anything unusual before a human saw it. You are at Level 4-5.

Question 2: Do you know how much time your team spends fixing AI-generated work?

  • (a) No - we assume AI saves time. You are measuring adoption, not value.
  • (b) We suspect there is rework but have not measured it. You are aware of the problem but not managing it.
  • (c) Yes - we track “first-time right” rates and route failures for root cause analysis. You are governing the system.

Question 3: If your best AI user left tomorrow, would their methods survive?

  • (a) No - their skill is personal. You have individual capability, not organisational capability.
  • (b) Partially - they have shared some prompts and tips. You have knowledge sharing, not architecture.
  • (c) Yes - their workflows are documented, templated, and used by others. You have architecture.

If most of your answers are (a), you are in the Explorer band. This is where 90% of organisations sit. It is not a failure - it is a starting point. The failure would be staying here while believing you are somewhere else.

If you need convincing that the problem is real, look at your own hiring pipeline. Ninety per cent of hiring managers now report a surge in AI-generated job applications - cover letters, resumes, and assessment responses that are polished, generic, and functionally useless. Fortune called it the “AI doom loop”: candidates use AI to mass-produce applications, recruiters use AI to filter them, and humans on both sides have less information than they did before. One in five recruiters now rejects AI-generated resumes on sight. Your organisation is already living inside this problem - the question is whether you are managing it or being managed by it.

Step 2: Pick One Workflow, Not a Strategy

The biggest mistake organisations make at this stage is going broad. They launch an “AI transformation programme” across every department, appoint a Chief AI Officer, and commission a six-month strategy document. By the time the strategy is written, the technology has moved on and the organisation has spent its change budget on PowerPoint.

Instead, pick one workflow. One. Choose it using these criteria:

High friction, high frequency. Look for a process that happens regularly and that people complain about. Client onboarding. Technical documentation. Quarterly reporting. Compliance reviews. The more often it happens and the more pain it causes, the better the candidate.

Clear “good” and “bad.” You need a workflow where quality is measurable. Not “does this feel right?” but “did this meet the specific requirements of this client/project/regulation?” If you cannot define what “good” looks like for this workflow, pick a different one.

Existing expertise nearby. Your first workflow needs a domain expert who knows it cold - someone who has been doing this work for years and can immediately tell you when the AI gets it wrong. This person will become your first architect. Do not start with a workflow where no one has deep expertise.

What This Looks Like in Practice

A mid-sized professional services firm chose “proposal generation” as their first workflow. Proposals were high-frequency (40 per month), high-friction (each took 12-16 hours), and had clear quality criteria (win rate, client feedback scores). Their most experienced business development director had been writing proposals for 15 years and could identify a weak proposal in seconds.

They did not give everyone a ChatGPT login and say “use AI for proposals.” They did something different.


Step 3: Build the First Structured System

This is where the work gets specific. You are going to take your chosen workflow and build a structured AI system around it - not a prompt, not a tip sheet, but an actual process that embeds quality at every step.

Define What the AI Needs to Know

Before the AI generates anything, it needs four things from you:

The situation. What is the specific context? Not “write a proposal” but “write a proposal for a financial services client in Singapore navigating MAS regulatory changes, competing against two incumbent providers.” The more specific you are about the situation, the less generic the output.

Your standards. What does “good” look like in your organisation? This means your tone, your formatting rules, your quality thresholds, your non-negotiable requirements. If your firm never uses jargon in client-facing documents, the AI needs to know that. If every proposal must include a risk section, the AI needs to know that.

The objective. What specific outcome do you need? Not “a proposal” but “a 10-page document that allows the procurement committee to make a yes/no decision by Friday, with a clear differentiation section against the two incumbents.” The tighter the objective, the less the AI wanders.

Examples. What does a winning proposal look like? What does a losing one look like? AI models are pattern-matchers. Give them your patterns - your best work and your worst - and they calibrate dramatically. This is the single highest-leverage input most organisations skip.

Build the Check

Generation without verification is how you produce the $9 million in annual workslop we described in Paper 1. Every structured system needs a check built in - not optional, not “when you have time,” but structural.

The check has four elements:

  1. What did the AI actually produce? Read it. Not skim it - read it. If this sounds obvious, consider that the physician study showed trained doctors failing to catch errors they were qualified to catch, simply because the output looked professional enough to skip the read.

  2. Why did it make these choices? If your system is well-designed, the AI’s reasoning should be visible. “I recommended this approach because of X data point and Y precedent.” If you cannot see the reasoning, you cannot verify the output.

  3. Does it still fit our situation? AI has a tendency to drift from your specific context toward generic best practice as tasks get longer. A proposal that starts grounded in your client’s reality can end with recommendations that could apply to any company in any industry. The check catches this drift.

  4. What comes next? Before closing out the current step, define the next one. This prevents the common failure of treating each AI interaction as isolated rather than part of a connected process.

The Proposal Example, Continued

The professional services firm built their system like this:

  • Step 1: A structured template pre-loads the client’s industry, regulatory environment, competitive landscape, and the firm’s proposal standards. The business development director spent two days building this template from her 15 years of experience. This was the highest-leverage two days the firm spent all year.

  • Step 2: The AI generates a first draft within the template’s constraints. It is not a blank-page generation - it is a guided draft that already reflects the firm’s standards and the client’s context.

  • Step 3: A secondary AI check compares the draft against the template’s requirements and flags inconsistencies. “The proposal references UK regulations but the client is in Singapore.” “The pricing section does not include the risk premium we require for new clients.”

  • Step 4: The business development director reviews the flagged items and the overall narrative. Her review time dropped from 4 hours to 45 minutes - not because she was checking less, but because the system had already caught the obvious errors.

Result: proposal generation time dropped from 14 hours to 4 hours. Win rate increased by 12%. The director’s expertise was encoded into a system that the entire team could use.


Step 4: Develop Your First Architects

Your structured system will not maintain itself. AI models change. Client requirements evolve. New failure modes emerge. You need people who can keep the system current - and who can build the next one.

Look for 3-5 people in your organisation who meet two criteria:

Deep domain knowledge. They have been doing this work long enough to know when something is wrong before they can articulate why. They have the scar tissue of past failures. They know your clients, your processes, and your institutional quirks. This is not a junior role.

Architectural curiosity. They are the ones who, when shown the structured system, do not just use it - they start asking how it works. “What if we added a check for X?” “This template does not account for Y.” “Can we build something like this for the quarterly review process?” These people are your future architects.

Give them 20% of their time. Not “when things are quiet” - actual protected time. Their job is no longer just to do the work. It is to improve the system that does the work. This is the single most important investment decision in this entire playbook.

What they will produce is not “better prompts.” They will produce structured systems that make AI reliable for specific business processes. Each system they build reduces the organisation’s dependence on individual skill and increases its structural capability. This is how you move from Level 2 (individuals using AI) to Level 4 (the organisation using AI).


Step 5: Expand and Govern

Once your first structured system is working and your first architects are developing, you have the foundation for systematic expansion.

Build the Next Three Systems

Your architects take what they learned from the first workflow and apply it to the next three. Each new system is faster to build because the principles are the same - only the domain knowledge changes. A compliance review system requires different expertise from a proposal system, but the architecture is identical: define the context, set the standards, specify the objective, provide examples, build the check.

Measure What Matters

Stop measuring adoption. Start measuring these:

First-time-right rate. What percentage of AI-generated outputs are usable without significant rework? If this number is below 60%, your system needs better inputs. If it is above 80%, your system is working and you should expand.

Error catch rate. When the system does produce an error, where is it caught? By the automated check? By the reviewing expert? By the client? Each of these represents a different level of system maturity. If errors are being caught by clients, your governance has failed.

Verification time. How long does it take a human to review AI-generated output? This should be decreasing over time as your templates improve. If it is increasing, the AI is generating more problems than it solves and you need to revisit your inputs.

Architect output. How many structured systems have your architects built? How many people are using them? This is the compound metric - each system your architects build multiplies the organisation’s capability.

Govern as a Living System

Your structured systems are not “set and forget.” They are living processes that need regular maintenance.

Your architects should meet weekly - not to discuss AI strategy, but to review specific failures. When the system produces an error that reaches a client, that is a governance failure. The question is not “why did the AI get it wrong?” (it is probabilistic - it will always sometimes get things wrong). The question is: “Why did our system not catch it?”

Was the template missing context the AI needed? Update the template. Was the check not looking for this type of error? Add it. Was the reviewing expert not qualified for this specific domain? Adjust the routing.

Werner Vogels, AWS’s CTO, coined a term for what happens when organisations skip this step: “verification debt.” In his final re:Invent keynote in 2025, he put it simply: “You will write less code because generation is so fast. You will review more code because understanding it takes time. When you write code yourself, comprehension comes with the act of creation. When the machine writes it, you have to rebuild that comprehension during review.” Verification debt is the AI era’s equivalent of technical debt - invisible, compounding, and eventually catastrophic. Governance is how you pay it down before it pays you a visit.

This is governance as a living practice, not a compliance exercise. It gets better every week because every failure makes the system smarter.


The Compound Cycle

Here is why this approach works where “just deploy AI” does not.

When you build a structured system, you are not just solving one problem. You are creating the infrastructure for solving the next problem faster. Your architects learn from each system they build. The patterns become reusable. The templates become more sophisticated. The checks become more precise.

Each cycle produces three outputs:

  1. A working system that makes AI reliable for a specific workflow.
  2. Architects who are more capable of building the next system.
  3. Candidates - people who outgrow the structured systems and start asking how to make them better. These are your next architects.

This is the compound expansion cycle. It is why the 5% pull further ahead every quarter while the 95% plateau. It is not about having better AI. It is about having better humans around the AI.

The organisations that start this cycle in 2026 will be the ones that own 2028. Not because they moved first - but because compound returns accelerate over time, and every quarter of delay makes the gap harder to close.


The Choice

You have three options.

Option 1: Do nothing. Continue deploying AI tools without structural support. Your teams will use them. Your dashboards will show adoption. Your actual productivity will stagnate and your quality will quietly erode. By 2028, you will commission a consulting engagement to figure out why your AI investment did not deliver.

Option 2: Do it yourself. Take the playbook in this paper and start building. Pick a workflow, build a system, develop your architects. It will take longer without guidance, but the principles are sound and the investment is primarily in people, not technology.
